Ad Agency vs In-House Marketing for HVAC: Which Wins in 2026?
Once an HVAC company crosses $2M in revenue, the "should I hire a marketing person" question comes up. Then usually again after the first agency didn't work out. The real answer is that agency vs in-house isn't a values question — it's a math and stage question. Here's the honest breakdown.
The real cost of in-house
"In-house" for HVAC usually means one marketing manager or director. Here's what that actually costs, and what you get for it.
- Salary: $65K–$110K depending on market and experience.
- Benefits + payroll tax: add ~25%. So true loaded cost is $80K–$140K/year.
- Tools: $200–$800/month for ad platforms, tracking, design tools, CRM add-ons.
- What you get: one generalist, in one seat, with one skill set.
The problem: modern paid marketing needs at least four skills — media buyer, creative producer, landing page builder, and analytics/tracking specialist. One person cannot do all four well. So the marketing manager either does one of them well and the rest poorly, or spends the ad budget hiring freelancers to fill the gaps.
The real cost of an agency
- Management fee: $2,000–$5,000/month for a competent specialist, or 10–15% of ad spend at scale.
- Ad spend: minimum $3,000/month on Meta + $3,000/month on Google to actually move the needle. This is the same whether you go in-house or agency.
- What you get: a media buyer, creative team, landing page builder, and analytics person — for a fraction of one full-time salary.
Total agency cost year-1: roughly $24K–$60K in management fees + ad spend. Total in-house cost year-1: roughly $80K–$140K + ad spend — and you still probably need to hire freelancers or a smaller agency for the pieces the manager can't do.
When an agency wins
- You're under $5M in revenue. One in-house marketer is not enough, but you can't yet afford a full team. An agency is a better bundle at your stage.
- You want speed. A good agency has creative libraries, campaign templates, and tracking setups ready to go. In-house takes 3–6 months to ramp.
- You want accountability. An agency you can fire is a lot easier to hold to numbers than a W-2 employee.
- You don't want to manage a marketing team. Managing an agency is a monthly call. Managing an employee is a job.
When in-house wins
- You're over $10M in revenue. Ad spend is large enough that a dedicated team is cheaper than agency %-based fees.
- Marketing is core to the business model. You have proprietary offers, ongoing brand work, or content plays an agency can't own.
- You already have a strong marketing leader. Not a coordinator — an actual director who can build and manage the team.
- You want deep institutional knowledge. An in-house team learns your business, your techs, and your customer base in a way an agency rarely does.
The hybrid model most $5M–$15M HVAC companies land on
This is the actual answer for most growing HVAC companies:
- 1 in-house marketing coordinator ($55K–$75K) — owns the CRM, email, reviews, local presence, and website updates. Manages the agency relationship.
- Specialized paid ads agency — owns Meta, Google, LSAs, tracking, and creative production. Reports to the coordinator.
- Optional: a fractional CMO or advisor 2–4 hours/month for strategy and calibration.
This model gets you a strategist, an owner, and an execution team for far less than a full in-house team, without the "one generalist trying to do it all" trap.
The wrong reasons to go in-house
- "Agencies are too expensive." Do the math above — an employee is usually more.
- "I want more control." Ownership of the ad account and pixel gives you control. A W-2 employee doesn't.
- "They'll care more because they work here." Sometimes true, but a well-run agency is more accountable, not less.
